Hello, My name is John Seiffer and I've had companies all my working life. The two that made me the most money were in totally different industries but had one thing in common: I didn't work at them - I only worked ON them.

One, I ran while doing a separate freelance gig 40 hours a week. The other, I ran for years living 1,500 miles away. How did I do that?

By systemizing my company. In other words getting knowledge & experience out of people's heads so it can be handed off to others.

In 1994 I started coaching other business owners to do what I did (and learn from my mistakes). Now I'm sharing those tools.

We gave ourselves this goal of growing sales to $20M and thought based on reaching that target all sorts of good things would happen. But I don’t think we spent much time on thinking how we were actually, physically going to achieve it. What you’ve impressed on me is that to accomplish this we really will need to change the structure of the company.

I feel like a completely different CEO.

Our organization has grown in a big way since we started working together.

I've been able to turn my work phone off over the holidays.

I couldn't have enjoyed my time working with John as my coach any more than I did. He was patient while watching my business grow. Yet firm if he felt he had something of importance or value to offer to any particular direction I may have been going in.

You really helped with our internal processes & procedures. It allowed me to step out of client work. I went from 30 hours a week on client work to 10 hours a month.

I have no hesitancy bringing in a new employee now because we have that [training grid model] in place. Before it was very overwhelming. Without that fear I can focus on scaling more.

A Company Only Has To Do Three Things Well

It’s the third one, the organization part that keeps many companies smaller than they could be. Especially companies under 100 employees. If you're frustrated with the growth of your company, here’s why there’s hope:

  • Organizations are made up of functions (not jobs).
  • Those functions are very similar across all industries.
  • The CEO’s function is to build that organization.
  • You're probably too busy doing other functions to focus on doing that CEO function well.

I just said you aren’t doing your job right. Why is that hopeful? Because except for the product you make, many of the functions of the organization are so similar across industries, you can copy from others. Chefs that make great food without a recipe can’t scale their restaurants. If you're struggling to scale your company, it's likely that you're a great chef, but your people need recipes. The bonus is working on the organization also improves your ability to sell and make products people want to buy.
